We assumed that we could use modern digital applications to leverage on communal warehouses and farmer organisations to bridge the gap between farmers and off-takers. Contrary, smallholder farmers avoid using these collective marketing structures.
INVESTING IN FARMERS CAPACITY, EFFICIENCY AND MOTIVATION
The end of Kanganyase, the conception of e3 anchor farms
As AfriCan Explorations, last year we conceived a vision to make agriculture profitable and reliable for smallholder farmers and youths. We designed a virtual collective marketing platform named "Kanganyase online farmers marketing network", that could connect a number of smallholder farmer groups to meet off-take market requirements, administering it as agri-marketing agents, facilitating the linkages. Barely after 7 months we have overhauled and rebranded the model. Continue reading to find out why!
We assumed that we could use modern digital applications to leverage on communal warehouses and farmer organisations to bridge the farmer-offtaker gap. After launching the platform, we realized that the farmers actually avoid using these structures to aggregate and/or deliver to the market. They mainly attributed this to security reasons, need for immediate cash and "lack of markets". When scrutinized, we found that this is associated with weak or poor leaderships and coordination, and lack of alternative incomes.
Mostly, agro-produces are the only products easily convertible to cash, available to the marginal farmers. With alot of pressing needs, they are forced to sell whatever little is there soon after harvest or even before, at any cost, regardless of consequent food insecurity. Adding that the transaction needs to be quick and simple, these farmers cannot use farmer organisations, communal storage and price fluctuations timing to earn most out of their produce. Whilst, the stable and "semi-stable" smallholder farmers, who are able to collect and lead farmer organisations, have weak coordination and unrealistic choices or demands on prices and transaction methods, or lack trading/marketing skills. They failed to provide adequate information and use their smartphones to market their produces, as required. Therefore, it proved almost impossible to link the farmers with profitable markets using the online platform.
As such, we sought to venture as an aggregator. However, to champion the marginal farmers, we realized that it would require to deal with their income issues and organisational weaknesses. In this case, a vertical integration would work best. Therefore, this would require financing the farmers not only with inputs, but employment, diverse eco-farming and support on entrepreneurship, before taking the produce over to off-takers. We found that this would not only extend farmers incomes, nutrition base and sustainability to enable them benefit from farming, but it would also ensure our capacity to satisfy high value or export markets. However, according to Dr Sabine Homann Kee Tui of ICRISAT, addressing nutrition gaps within value chains is a big challenge in Malawi’s agricultural sector. Agri-food production and utilization chains are poorly coordinated, with poor access to markets despite increasing demand.
In our capacity, we discovered that the underused collective marketing structures entice a hybrid model of aggregating and contract farming, when combined with achor farms. We conceptualized this as "e-coordinated export-oriented ecological (e3) anchor farms" model, based on the initial one, the online platform. These farms would strengthen farmer organisations and provide employment, inputs and knowledge on diverse eco-farming and entrepreneurship to the poorest farmers, consequently alternative incomes and diverse foods.
In a nutshell, we learnt that "farmers are producers not traders". The best way is to invest in their capacity, efficiency and motivation to produce according to customer requirements, before "taking" it from them, so that they largely benefit from farming or the value chains. This aligns with FAO's responsible agricultural investments and food systems (CFS-RAI) and four of global sustainable development goals; including No poverty, Zero hunger, Reduced inequalities and Climate action. Our new philosophy is that "if the marginal farmers win, we all win, if they loose, we all loose" - slightly shifting from the "power of unity" philosophy, which we however still hold - Umodzi - between farmers and us. In this model, we create a synergy in the supply chain.

As the year 2019 ended, we reflected back on our 3 months old age. We realised that we had chosen and started a very challenging mission. What we think is a solution, it is not what our customers think and expect is a solution to their problem. This means our mission is mis-aligned to the problem we want to solve.
When we say that our goal is to "improve access to markets", our customers quickly assume that we are "providing individual farmer connections" to a particular single buyer or buying opportunity with better prices in a world of scarce buyers. This means a competitive opportunity which they have to secure before anybody does or the buyer hits the target. It also means we are going to negotiate with the buyer to buy the farmer whatever they have in farmer's convenient arrangement.
To smallholder farmers, available markets means buyers coming down to their farm gate and buy off every whatever they have produced. It means no complex procedures, high prices. Smallholder farmers want buyers to buy them according to their situation and needs or convenience. These include; little regard to quality, any quantity, immediate cash, and most importantly, high prices.
Even when our mission stated that "to facilitate market linkages between smallholder farmers and off-takers", our customers took us as we if are "providing market connections" as they expect. Even when we changed the statement as "to provide a collective marketing platform for off-take markets.." farmers are still taking us as if we are "providing market connections". It shows that it is a deep-rooted and widespread perception among Malawians. Lack of markets means there are no buyers available, and the solution is to have market connections to the few available buyers or to have markets created or "brought" by government or NGOs.
To us, having market connections is a very slim opportunity, measuring one in millions. To have markets created or "brought" by government or NGOs, which we describe as "to be bought farm produce on charity basis", is a wishful thinking that we strongly believe will never happen. Hence farmers will be victims in the agricultural value chains forever. Our belief is based on the following facts;
1. Governments (for some reasons) have no will and capacity to buy farmers on charity basis. In Malawi, we have seen it with ADMARC.
2. Processors and traders are profit oriented, buying on charity basis means su***de to their business.
3. Even the world largest humanitarian organisations like World Food Program (WFP), Food and Agriculture Organisation (FAO) and the United Nations (UN), they have never and do not even consider of buying farmers on charity basis.
These facts give us confidence to affirm that the solutions that our customers anticipate are almost impossible. We can never align our services with their expectations, otherwise it will mean our abortion.
To us, we notice that there are markets for agro-produces, many of them are export markets and a considerable local. The only barrier to these markets is mainly quantity and quality requirements. With adequate marketing capacity, coordination and timing, the requirements can be met. In our opinion, even if we could concentrate on ten crops in Malawi and cultivate twice a year, we may never satisfy exports markets alone. Therefore, we are emphasizing on our solution and our stance. All we need is to align smallholder farming according to the existing market requirements. If there are no markets, smallholder farmers need to ask themselves where do vendors go with the produce.
As our customers fear how we would do it, we are very confident that social media, GPS technologies and local marketing structures are our key to success. However, here we face another problem. Our society has problems with making use of digital technologies. We realised that digital applications are not that familiar, simple and affordable to the majority. WhatsApp is the only easiest and affordable. Hence we will stick to WhatsApp rather than developing a special application. But if customers are reluctant to provide simple GPS information, it will increase our physical involvement in the process, so the cost of our services to the customers. That's public demand, we can't reject it (Lol).
In addition, Malawians seem to be good at detecting thieves. As we put it clear that we will not have a role in their transactions, some customers would still suspect us as thieves. That's their own prejudice, we can't do anything about it. According to some musicians in Malawi, "dziko linakonda oyipayo", "kapolo amakonda omuzunza kusiyana ndi omupulumutsa".
In conclusion, our customers need to understand our mission. Special market connections are very scarce while charity buyers are a wishful thinking. We cannot emphasize the possibility to achieve collective marketing using social media, GPS technologies and local marketing structures (channels), the process is simple and straightforward. Persuading customers to trust us is very costly, our actions will do it for free. Kanganyase is beyond business, it is a movement for all those that wish to make agriculture the most reliable economic activity for everyone in Malawi.

AIMS Program: Developing the Horticulture Sector in Malawi
*In order to revamp the horticulture industry, AIMS mobilized key private horticulture. The AIMS Malawi program has been providing technical assistance to HOFACOL to develop a business model and putting together a proposal to manage a horticulture market facility built by the Ministry of Agriculture, Irrigation and Water Development with funding from African Development Bank. This facility will help horticulture sector players access both local and export markets.
The AIMS program has also facilitated horticulture market linkages through organizing a horticulture business to business event for SMEs and buyers. The event resulted in deals involving 15 metric tons of tomatoes, onions, green beans, green peppers, cabbages, pawpaw’s, mushrooms, and bananas worth USD7,480 being actualized. In addition, the program has linked horticulture SMEs to supermarkets, hotels, and catering service providers.The program is also building the capacity of SMEs in the chillies and tubers horticulture sub-sectors and linking them to processors and larger aggregators/exporters.*

Opportunities in Malawi’s Horticulture Industry
*There have been calls to explore other sectors that could drive the Malawi economy. For Ngabaghila Chatata, proprietor and Managing Director of Thanthwe Enterprises in Lilongwe, horticulture is a potential area.
The Malawi Strengthening Inclusive Markets for Agriculture (Msika) Project seems to have come to address just that. “All that is needed are proper frameworks to support the sector right from production, marketing and processing of horticultural crops into finished products,” Chatata said.
Specifically, the project, being implemented by Land O’Lakes International Development (ID) with funding from the United States Department for Agriculture (USDA), is looking at boosting the production of fruits (mangoes, guava and citrus) and vegetables (tomatoes, onions, Irish potatoes and chilies).*

High Value Horticulture
*Working with a company in the Malawian horticulture sector, the MICF matching grant aims to increase the production of high value horticultural crops for the domestic market.
As supermarkets in Malawi currently import fresh fruit and vegetables from South Africa, this project has the potential to directly contribute to import substitution. The project will establish an out grower contract farming scheme with an irrigation system, an extension program, and a pack house. An exclusive cool chain for value added products will be set up, and an anchor farm with green houses developed.
The irrigation system will enable smallholder farmers to produce high value crops during periods of high demand. The production of horticultural crops will generate a 75% annual increase in incomes for the farmers and create 60 jobs throughout the value chain.*
