When you are amid discussions and meetings to develop your operational processes, it is not the time to make changes or delve too deeply into the details of whether or not that's the most efficient way to do things. Create a visual parking lot of ideas and processes that require further discussion at a later date. The initial meetings are to get an outline started.
Developing a visual operational workflow only works if the people developing it are open about what they actually do in their roles. It is vitally important to revisit these processes regularly to keep them current and relevant. It is often helpful to have a third party who isn't in the thick of things help gather the details of what the workflow actually entails so it can be objectively developed.
